The Pre-Launch Checklist for a Nightclub in India (Concept to Doors-Open)

Ninety percent of the reason a new nightclub struggles in month three is decisions that were made — or skipped — in months one and two. Here's the pre-launch checklist I walk every new operator through.

Every failed nightclub I have seen in twenty years failed for one of two reasons.

Either the concept was wrong — which is a discussion for month zero, before the lease is signed — or the pre-launch was rushed.

Rushing pre-launch is not saving time. It is postponing every problem to month three, when you're paying rent, paying salaries and losing your best staff to the venue down the road.

Here is the checklist I walk every new operator through — the one that separates the launches that survive from the launches that limp.

Phase 1 — Positioning (before you sign the lease)

  • Who is the specific guest? Not "young professionals". A specific person. Age, income, night out habit, spend range, what they wear.
  • What is the one thing your venue does better than every other venue in a 5 km radius?
  • What is the spend per cover target on Friday nights?
  • What is the vibe on a Tuesday? (If you don't have a Tuesday answer, you don't have a business — you have a weekend.)

If the founding team can't answer these four in one meeting, we don't proceed. Everything downstream fails.

Phase 2 — Operations Setup

  • Kitchen throughput plan — max covers per hour at peak
  • Bar station design — one bartender should be able to make your top 5 drinks in under 90 seconds each
  • Host desk workflow — reservation, walk-in, VIP, waitlist
  • Cash handling and reconciliation SOP (this is where you get robbed if you're careless)
  • POS setup with 80% of the menu programmed before soft launch

Phase 3 — Hiring

The order matters:

  1. General Manager — 60 days before launch, minimum
  2. Head Chef & Bar Manager — 45 days before
  3. Floor staff — 21 days before, with two full training weeks
  4. Security & host team — 14 days before

Hire slow, fire fast. Overhire by 20% because attrition in Indian nightlife in the first 60 days is real.

Phase 4 — Menu Strategy

  • Bar menu: 24–32 items, with 4 signature cocktails
  • Food menu: designed to complement drinking — smaller portions, higher margins, faster kitchen turnaround
  • Pricing anchors: one high, one low, star items in the visual hot-zone
  • Recipe cards behind every station — consistency is the whole game

Phase 5 — Guest Journey

Walk it. Physically. Ten times.

Front door → coat check → host desk → route to table → first server touch → menu → first drink → food → refill → check → exit.

Every single touchpoint should have a 90-second service standard and a named owner on the floor.

Phase 6 — Soft Launch

Three soft-launch nights before opening:

  • Night 1: friends and family (kitchen stress test)
  • Night 2: industry (bar and service stress test)
  • Night 3: press and influencers (photo assets + word of mouth ignition)

Between each night, you fix. Between night 3 and opening, you fix again.

Phase 7 — Opening Night

If you've done the previous six phases, opening night is quiet, competent and slightly boring for you.

That is the goal. Fireworks are for guests, not for owners. The owner's job on opening night is to stand at the door, greet everyone, and watch the machine work.

The one number I care about at day 90

Repeat-guest rate.

Everything else — reviews, press, Instagram — is downstream of that one number. If 30%+ of your week-one guests come back inside 30 days, you have a business. If not, we have work to do.

That is where an audit begins.
